pomegranate bush

I have a beautiful pomegranate bush that produces 50-60 fruits each year at this time, They start to turn reddish and then the bottom of a lot of them turns dark brown like they are rotting. When this happens I usually pick them and the seeds & juice are extremely sour. I was told that when my friend lived in CA they grew pomegranates and the seed pods with juice were sweet. He said I am picking them too soon. Do you see my dilemma? Donna Gloucester, VA (Hayes)
